Media mix modeling has a reputation problem. For decades, it was the exclusive domain of Fortune 500 brands with six-figure analytics budgets. Procter & Gamble, Unilever, and Coca-Cola ran annual MMM studies through firms like Nielsen, Analytic Partners, and Kantar. The engagement cost: $150K-$300K per study.

That era is over. Open-source tools, cloud computing, and better data infrastructure have democratized MMM. A startup spending $20K-$100K per month on advertising can now run a credible media mix model for the cost of an analyst's time.

But "possible" and "practical" are different things. Here's an honest look at what it takes.

Minimum requirements for useful MMM

MMM needs three things to produce useful results, regardless of budget:

Sufficient data history. At minimum, you need 12 months of weekly data. The model needs to observe variation in spend and outcomes across different conditions -- seasons, promotions, competitive dynamics. With less than 12 months, there simply aren't enough data points to separate signal from noise.

Variation in spend. If you spend exactly $5,000 per week on Meta and $3,000 per week on Google for 52 straight weeks, a regression model can't tell you what happens if you shift $2,000 from Meta to Google. It's never observed that scenario. You need natural or intentional variation in spend levels across channels.

Reliable outcome data. Revenue, conversions, or leads -- measured consistently over time. If you changed your conversion tracking setup mid-year, or your CRM data has gaps, the model will produce unreliable estimates.

Here's the realistic cost breakdown for a startup running MMM:

Analyst time: 40-80 hours upfront, 4-8 hours/month ongoing. The initial build includes data collection, cleaning, model specification, calibration, and validation. Ongoing maintenance involves data updates, model monitoring, and results interpretation. If you have an in-house analyst earning $80K-$120K per year, this represents roughly $3K-$6K in time for the initial build and $300-$600 per month ongoing.

Cloud computing: $10-$50 per month. Bayesian models are computationally intensive but not prohibitively so. Running a weekly model refresh on Google Colab Pro ($10/month), AWS SageMaker, or a modest cloud instance handles the compute needs.

The startup MMM playbook

Step by step, here's how to get from zero to a working model:

Week 1-2: Data collection. Export weekly spend data from each ad platform. Pull revenue data from Shopify, Stripe, or your CRM. Gather control variables: holiday flags, promotional calendars, any external factors that affect demand. Organize everything in a single spreadsheet or database table with one row per week.

Week 3: Data exploration. Plot spend vs. revenue for each channel. Look for obvious correlations and anomalies. Check for multicollinearity -- if Meta and Google spend move in lockstep, the model will struggle to separate their effects. This is the step where you discover data quality issues.

Week 4-5: Model building. Choose your tool (Robyn is the fastest to get started with). Follow the documentation to specify adstock parameters, saturation curves, and control variables. Run the model. Review the initial results for face validity -- do the channel contributions make directional sense given what you know about your business?

Common mistakes startups make with MMM

Over-interpreting small differences. If the model says Meta's ROI is 2.8x and Google's is 2.5x, that doesn't mean Meta is definitively better. Check the confidence intervals. If they overlap substantially, the true difference might be zero.

Ignoring the confidence intervals entirely. Conversely, some teams only look at the point estimates and treat them as ground truth. Always report and consider the uncertainty range.

Not enough channel variation. If you've been running the same budget allocation for months, intentionally create variation. Shift 20% of spend between channels every few weeks. This gives the model the natural experiments it needs.

Forgetting external factors. A model that doesn't account for seasonality, promotions, or PR events will attribute those effects to whatever channel happened to be spending at the time. Include every non-media factor that influences demand.

Running MMM too early. If you've been advertising for less than 6 months or spend less than $10K per month across fewer than 3 channels, MMM isn't the right tool yet. Focus on platform-level optimization and incrementality tests first.

When MMM isn't worth it for startups

Honest assessment: MMM isn't for every startup. Skip it if:

  • You advertise on only 1-2 channels. Just run incrementality tests.
  • You have less than 12 months of consistent data.
  • Nobody on your team can interpret statistical models.
  • Your total ad spend is under $10K per month. The precision of the estimates won't justify the effort.
  • Your business model is changing rapidly (pivots, new product lines). Historical data won't predict future performance.

In these cases, simpler approaches -- platform reporting with holdout tests, post-purchase surveys, and basic cohort analysis -- will serve you better.
